Coforge Value Gates Framework Eyes Measurable AI Business Outcomes

Coforge Ltd, a global AI-native engineering services company, has introduced the Value Gates Framework, a methodology aimed at helping enterprises assess whether their artificial intelligence investments are translating into measurable business outcomes.

The framework comes as organisations step up spending on generative AI and agentic AI, while continuing to grapple with the challenge of moving projects beyond pilots and proof-of-concept stages into scaled deployments that deliver tangible business value.

Measuring value across the AI lifecycle
The Value Gates Framework provides a structured approach for evaluating AI initiatives at different stages of their development. Instead of treating deployment as the primary indicator of success, the framework uses evidence-based checkpoints linked to business impact, user adoption, governance, data readiness, operational feasibility and return on investment.

Coforge said the approach is based on lessons from executing large-scale AI programmes and is intended to help enterprises determine whether an AI initiative is creating demonstrable value as it progresses.

The framework also reflects a shift from effort-based AI projects towards outcome-led initiatives. By establishing clear value checkpoints, enterprises can assess whether projects justify further investment and identify initiatives where scaling could generate stronger business returns.

Reducing risks from low-impact AI projects
Coforge said the methodology can help organisations reduce the risk of committing additional resources to AI initiatives that may be technically successful but have limited business impact.

The framework encourages enterprises to continuously validate the business case, potentially enabling decision-makers to redirect resources, strengthen governance and improve adoption before projects reach large-scale deployment.
